MRO Transformation in a Safety-Critical Industrial Environment

Task
Mr. Jorra assumed operational leadership of a strategic transformation project in the Maintenance, Repair & Overhaul (MRO) division of within a safety-critical industrial environment characterized by high quality and deadline requirements.
At the outset, the division faced significant operational challenges: A 75% missing-parts rate tied up workshop capacity; order dates were far in the past, making it difficult to get a clear view of capacity in SAP; capacity limits were not taken into account in planning; and there was a complete lack of a comprehensive KPI system.
The task:
Identify five priority areas for action and implement them consistently. These included deriving the corporate strategy at the MRO level, implementing a KPI-based management system, optimizing the organizational structure and capacity planning, and harmonizing processes across the relevant functions.
Result:
- Transparency & Business Intelligence:
Implementation of a BI system based on Power BI. This provided, for the first time, a comprehensive view of customer orders, revenue drivers, and workshop utilization, serving as the data-driven foundation for all further actions. - Missing Part Analysis & SAP Bulk Import:
The material requirements were not recorded in SAP. Following a structured analysis, a bulk import was carried out in December 2025. Since then, material requirements have been fully mapped in the system through 2028, and the
missing-part rate dropped from 75% to 35%. - Shop floor measures:
Implementation of a Kanban-based material supply system, which significantly reduced lead times and eliminated time spent searching for parts. - Capacity & Planning Optimization:
Implementation of a comprehensive KPI system for planning, management, and performance measurement. This provided, for the first time, a reliable planning overview of the entire MRO business. - Digitalization, MRO Tool Suite:
Design and development of a proprietary MRO tool suite that transformed the planning process from a rough top-down approach to a robust bottom-up approach: Customer appointments take center stage, balanced against material, personnel, and machine capacity, and monitored via KPIs. In addition, automated cost estimate generation was implemented to reduce the workload on order managers. Today, the solution is an integral part of day-to-day operations and scales with the division’s growth. - Results at an extraordinary pace:
The first measurable improvements were already evident within the first eight weeks.
